{"id":4678,"date":"2017-01-10T12:00:50","date_gmt":"2017-01-10T12:00:50","guid":{"rendered":"https:\/\/innovationiseverywhere.com\/?p=4678"},"modified":"2017-01-10T12:00:50","modified_gmt":"2017-01-10T12:00:50","slug":"adobe-customer-employee-engagement","status":"publish","type":"post","link":"https:\/\/innovationiseverywhere.com\/fr\/adobe-customer-employee-engagement\/","title":{"rendered":"How Adobe Drives Employee Engagement Towards Customer Centricity"},"content":{"rendered":"<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">In 2012, Adobe was making headlines.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">The company was undergoing a <strong>revolution in its\u00a0performance management system<\/strong>\u00a0while introducing a subscription-based service for their customers. \u00a0<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Our team interviewed <strong>Sarah Dunn, Head of People Resources, Asia Pacific at Adobe to share on this change in the organization<\/strong>. She explains how it has encouraged employees to pursue innovation and design a\u00a0greater customer experience.<\/span><\/p>\n<h2 style=\"text-align: justify;\">Adopting Informal Check-In Sessions within Adobe<\/h2>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Adobe has adopted a new system of <strong>informal and real time conversations called &lsquo;check-ins\u2019<\/strong>.<\/span><\/p>\n<blockquote><p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">\u00ab\u00a0The company was transforming faster than ever; our people were asking for change and we had to keep up.<\/span><\/i><\/span><\/p>\n<p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">The current system was outdated. Consequently, we were not helping people improve performance, innovation nor meeting career objectives. <\/span><\/i><\/span><\/p>\n<p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">We thus realized that we had to retain talent and maintain engagement in order to continue.<\/span><\/i><\/span><\/p>\n<p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">The &lsquo;bell curve&rsquo; approach was hence substituted for flexible &lsquo;check-ins\u2019, giving ownership and control to employees over their growth in Adobe<\/span><\/i><span style=\"font-weight: 400;\">.<\/span><\/span><\/p>\n<p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">This system is owned by the employee and supported by the manager. Through this, we aim to encourage teamwork and avoid the late night rush for employee reviews. \u00ab\u00a0<\/span><\/i><\/span><\/p><\/blockquote>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\"><span style=\"font-weight: 400;\">An important success factor in this process is the<strong> management training<\/strong>.\u00a0Sarah mentions that<\/span><\/span><\/p>\n<blockquote><p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">\u00ab\u00a0We invest in leadership training and guidance for managers. This allows us\u00a0to focus on goals, career development and strategies for everyone instead of focusing on shortcomings.\u00a0\u00bb<\/span><\/i><\/span><\/p><\/blockquote>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Managers focus on what to change in the future and act as coaches rather than examiners.<\/span><\/p>\n<p><span style=\"font-weight: 400; color: #000000;\">At the beginning of the year, the leadership outlines key priorities across the board. E<\/span><span style=\"font-weight: 400; color: #000000;\">mployee and manager work together to set individual and team-oriented goals aligned with regional strategies. <\/span><\/p>\n<p><span style=\"font-weight: 400; color: #000000;\">Managers discuss employees performance with regard to company objectives and find out what resources employees require to succeed. Meetings take place at least once every 6 or 8 weeks and are\u00a0<\/span><span style=\"color: #000000;\"><span style=\"font-weight: 400;\">conducted in an informal manner. Sarah mentions that<\/span><\/span><\/p>\n<blockquote><p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">\u00ab\u00a0There are no stringent steps, no prescribed timings and no forms to fill out for submission to the HR team.\u00a0\u00bb<\/span><\/i><\/span><\/p><\/blockquote>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">At the yearly rewards check in, managers assign bonuses based on how well an individual has met his targets.<\/span><\/p>\n<blockquote><p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">\u00ab\u00a0Instead of micro-managing, we provide a budget to each manager. They subsequently make decisions on salary based on employees\u2019 contributions to the team.<\/span><\/i><\/span><\/p>\n<p><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">As a result, employee engagement has increased significantly year-on-year since its implementation. This is evident in APAC as well as Adobe&rsquo;s other divisions.\u00a0\u00bb<\/span><\/i><\/span><\/p><\/blockquote>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\"><span style=\"font-weight: 400;\">Adobe measures employee engagement through internal surveys. Criteria included factors such as motivation and employee sentiment towards the check-in method. <\/span><\/span><\/p>\n<blockquote><p><span style=\"color: #000000;\">\u201c<em><strong>The employees engagement increased significantly year-on-year since the implementation<\/strong>, in APAC as well as in the rest of the world\u201d <\/em>explains Sarah. \u201c<em>In APAC, the introduction of the new system resulted in approximately 5,000 working hours saved annually, based on the feedback received from people managers across the region.<\/em>\u201d<\/span><\/p><\/blockquote>\n<div id=\"attachment_4912\" style=\"width: 730px\" class=\"wp-caption aligncenter\"><img fetchpriority=\"high\" fetchpriority=\"high\" decoding=\"async\" aria-describedby=\"caption-attachment-4912\" class=\"size-full wp-image-4912\" src=\"http:\/\/innovao.cluster030.hosting.ovh.net\/wp-content\/uploads\/2016\/12\/Adobe-feedback.png\" alt=\"adobe feedback\" width=\"720\" height=\"404\" \/><p id=\"caption-attachment-4912\" class=\"wp-caption-text\">Adobe&rsquo;s unique &lsquo;Check-In&rsquo; system substitutes the formal review process for a framework of evaluation. Read more about it <a href=\"http:\/\/news.adobe.com\/press-release\/corporate\/performance-review-peril-adobe-study-shows-office-workers-waste-time-and\" target=\"_blank\" rel=\"noopener\">here<\/a>.<\/p>\n<h2 style=\"text-align: justify;\"><span style=\"color: #000000;\">Nurturing Customer Centricity with Adobe&rsquo;s Customer Immersion Programme<\/span><\/h2>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Adobe&rsquo;s Customer Immersion Programme (CIP) aims <strong>to inspire a cultural change in leadership<\/strong>.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\">Barbie Fink, Customer Experience Transformation Leader at Adobe mentions that<\/span><\/p>\n<blockquote>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\"><span style=\"font-weight: 400;\"><em>\u00ab\u00a0Our\u00a0<\/em><\/span><em><span style=\"font-weight: 400;\">CIP helps company leaders\u00a0<\/span><span style=\"font-weight: 400;\">understand customer problems. This is a set of internal learning and immersion programs designed for all employees and teams. \u00a0<\/span><\/p>\n<blockquote>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\"><i><span style=\"font-weight: 400;\">\u00ab\u00a0Customer centricity is a journey that requires a level of engagement across all employees; the CIP is important in changing thought processes. Helping all employees recognize this responsibility can make a positive difference in the customer experience.\u00a0\u00bb<\/span><\/i><\/span><\/p>\n<\/blockquote>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">One of these programs is the <strong>\u201cexperience-a-thon\u201d<\/strong> for employees to <strong>experience company products.<\/strong> They are able to provide feedback on issues related to the product. Facilitators take note of feedback and apply them during later stages of product development.<\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">A facilitator presents each group with a hypothetical scenario in which a customer faces a problem. Problems range from digitizing a printed magazine to using Adobe software to manage company finances. <\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Subsequently, facilitators instruct employees to put aside their preconceptions of the product. Instead, they have to utilize only resources available at that time. This will therefore allow employees to determine how customer needs can be met in a cost efficient manner. <\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">This immersion program also allows employees to <strong>sit in on actual customer calls and assist in helping customers via online chat.<\/strong><\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">Adobe organizes regular onsite customer visits and shares encouraging stories of satisfied customers with all employees.\u00a0<\/span><\/p>\n<h2 style=\"text-align: justify;\"><span style=\"color: #000000;\">Increasing Employee Engagement with Adobe Connect sessions<\/span><\/h2>\n<p style=\"text-align: justify;\"><span style=\"font-weight: 400; color: #000000;\">The Adobe Talent Development team uses <strong>Adobe Connect to deliver bi-weekly sessions to new employees in a cost effective way. <\/strong><\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\">These sessions act as <strong>reminders of company mission, vision and values in order to drive employees to achieve their goals.<\/strong><\/span><\/p>\n<p style=\"text-align: justify;\"><span style=\"color: #000000;\">The company designed Connect to be scalable and interactive to its users. In addition, the company demonstrates that innovation goes beyond simply developing a product. The company has also conducted a research study on the inefficiency of the traditional performance review.
